Q.

How do you start an engagement?

A.I move in. Not a kickoff call followed by a Slack channel — I embed inside the company's actual stack, sit in the operator chair, and read the system from the inside. The first month is auditing what already works and what is silently broken before I touch anything. Most of what looks like an AI problem is a process problem wearing AI's clothes.

What does Chief Agentic Officer actually mean?

A.It's the working title for someone who installs AI as part of how the company operates, not as a quarter-long experiment off to the side. Architecture, build, training, SOPs, and a runtime the team keeps running after I leave. The role was the only honest description for what was already happening across my engagements.

Q.

Why do most AI rollouts fail to stick?

A.Because they get treated as tools to evaluate rather than infrastructure to install. Companies pilot ChatGPT for a quarter, nothing sticks, and the team goes back to old workflows because the workflows were never replaced. The fix isn't a better tool. It's an operating system the work runs on, day after day.

Q.

What does "the work lives in the stack" mean?

A.Every engagement leaves behind running code, working agents, and SOPs the team uses on Monday morning. Not a slide deck, not a strategy document that ages out in a quarter. If I leave the company and nothing in their week is different, I failed. The stack is the only honest deliverable.

Q.

How do you decide what to build versus integrate?

A.I default to integration. Custom code is a tax — it has to be paid forever in maintenance. I only build when no off-the-shelf system can carry the company's actual decisions. Then I build with intent and document it like the founder will read it next year, because they will.

Q.

What's the role of the founder after you leave?

A.They stop being the bottleneck. The mental model in their head — how decisions get made, who gets prioritized, how clients are answered — moves out of their head and into systems and agents. They get to think about the next thing instead of running the current thing. That is the whole point.
